Three vendor tools, one operating model.

The Yallo Group team ran on HubSpot, Apollo, and Vincere — CRM, prospecting, ATS. Three separate contracts, three separate data models, three separate roadmaps we did not control.

Every workflow that mattered — client relationships, candidate pipeline, workforce intelligence — was split across the seams between those tools. Reconciling the state cost hours a week and produced a version of the truth that was always stale.

The vendors were fine. The problem was renting the operating model of the company itself. If the factory could not rebuild that back Claude-first and own it, there was no case for selling that outcome to anyone else.

REFORGE, not rip-and-replace.

We treated the existing CRM / ATS / prospecting workflows as the source of truth for behaviour, and rebuilt them on an AI-native core we control end to end.

Delivered on SAIF — Brief → Build → Deploy — with source in a saasinator-owned repo from day one of Build. Every ingest job, every agent, every eval was inspectable by the internal ops team before it ever hit production.

The domain model was collapsed into one canonical schema (people · companies · relationships · engagements · pipeline · workforce). Claude sits inside every workflow as a first-class actor — drafting messages, scoring intent, reconciling records, extracting from documents — not as a bolted-on assistant.

Yallo Hub runs the company.

The three vendor tools are decommissioned. Yallo Hub carries every client relationship, candidate pipeline, and workforce intelligence function at Yallo Group.

Feature velocity is now decoupled from any vendor's release calendar — we ship what the operating team needs, when they need it. Total cost of ownership is engineering time, not licence fees, and the engineering time is ours.

Beyond the immediate savings, the strategic outcome is the more important one: the factory that sells REFORGE has a live proof point in its own operating model.
